# Technical Delivery Toolkit

Four reusable templates for decisions, technical handoffs, launch readiness and end-to-end validation.

# Decision Record

## Business outcome
What must become true for the customer or operating team?

## Decision required
What specific choice are we making?

## Constraints
- Source of truth:
- Identity:
- Latency:
- Scale:
- Consent / compliance:
- Timing / cost / operating effort:

## Options considered
1.
2.
3.

## Recommendation
State the path and why.

## Trade-off accepted
What do we lose, defer or make more complex?

## Ownership
- Decision owner:
- Implementation owner:
- Validation owner:

## Revisit condition
What new evidence would justify reopening the decision?

---

# Technical Handoff Brief

## Customer / business behavior
What should the user, customer or operating team experience?

## Current evidence
What is happening now? Include reproducible behavior, logs, counts or test evidence.

## System boundary
Where does ownership or data move from one system/team to another?

## Data contract
- Source:
- Identifier:
- Event / attribute / file shape:
- Timing / freshness:
- Required fields:

## Constraints
Latency, scale, consent, environment access, dependencies and known limitations.

## Acceptance criteria
1.
2.
3.

## Negative cases
What must not happen? Include opt-out, duplicate, stale-data and failure scenarios.

## Ownership
- Implementation:
- Decision:
- QA / UAT:
- Escalation:

## Open decisions
What is still genuinely unresolved?

# Launch Readiness Checklist

- [ ] Business objective and requirements accepted
- [ ] Source data and identity behavior validated
- [ ] Consent / suppression rules tested
- [ ] Build and configuration complete
- [ ] Positive and negative test cases passed
- [ ] Client UAT / approval evidence captured
- [ ] Release candidate / version frozen
- [ ] Monitoring owner named
- [ ] Rollback / stop path understood
- [ ] Support and escalation path documented
- [ ] Operational users briefed / enabled
- [ ] Post-launch review point scheduled

## Release evidence record

**Release / candidate version:**\
**Decision owner:**\
**Review date and time:**\
**Decision:** go / conditional go / no-go\
**Next review:**

| Gate | Named owner | Evidence location / version | Checked at | Result / exception | Stop threshold / response |
| --- | --- | --- | --- | --- | --- |
| Source and identity | | | | | |
| Consent and suppression | | | | | |
| Positive and negative tests | | | | | |
| UAT and approval | | | | | |
| Monitoring and recovery | | | | | |
| Support handoff | | | | | |

For each exception, state the customer impact, mitigation, decision owner and expiry or follow-up. A checked box without versioned evidence is not sufficient. Define what triggers a stop and who can execute it before launch.

# End-to-End Validation Matrix

| Layer | Question | Proof | Owner if it fails |
|---|---|---|---|
| Source | Did the business event become true? | Source record / event evidence | Source-system owner |
| Transport / ingestion | Was the payload or file accepted? | Request, file or ingestion evidence | Integration / platform owner |
| Identity | Did it attach to the intended customer? | Canonical ID / profile evidence | Identity owner |
| Profile / data state | Are required fields/events present and current? | Profile / dataset validation | Data owner |
| Eligibility | Does the customer qualify under business rules? | Segment / decision evidence | Journey / business-rule owner |
| Orchestration | Did the workflow enter, branch and exit correctly? | Journey / automation evidence | Platform owner |
| Customer outcome | Did the intended experience actually happen? | Rendered message / action / conversion | Delivery owner |
| Exception path | If anything failed, did the right team know? | Alert / log / escalation evidence | Operations / support |
